1. Job-Cost in Real Time, Not in Hindsight

But it only works if your books can tell you, at any moment, what your true carrying cost is, what your turnover rate is, and how much working capital you can deploy into inventory without breaking your cash position.
A good financial system makes that visible. A bad one — or no system at all — turns inventory hedging into a guessing game that ends in either a stockout or a cash crunch.
4. Install a Margin Erosion Early Warning System
This is the move that separates owners who survive cost shocks from owners who get blindsided by them.
Your books should be tracking, weekly:
- Gross margin by job type (install vs. service, residential vs. commercial)
- Gross margin by trade line (HVAC vs. plumbing vs. electrical)
- Material cost as a percentage of revenue, trended week over week
- Labor cost as a percentage of revenue, trended the same way
- Net margin per technician
When any of those metrics moves outside its normal band, you get a flag. Not a year-end surprise. A flag.
